The hard part of delivery isn’t the plan — it’s the judgment. When to flag red, how to frame risk for an executive, and exactly what to say when the news is bad. Steal these.

When to flag red (and when not to)

  • Go red when the outcome is now at risk and you need a decision or resource you cannot get yourself. Red is a request, not a confession.
  • Stay amber when you have a credible plan to recover within the reporting period and you’re executing it. Amber means “watch me handle this”.
  • Never let a status go green → red in one jump. If a sponsor is surprised by a red, the real failure is the amber you skipped.
  • Colour the outcome, not your mood. “Schedule is red” beats “I’m worried”. Tie every red to a date, a number, or a decision.

How to phrase risk for executives

  • Lead with the impact, then the cause. Executives buy the “so what” before the “what”.
  • Quantify or bound it: “3-week slip to go-live” lands; “some delay” does not.
  • Always pair a risk with the single decision or action that changes its trajectory. A risk with no ask is just anxiety.
  • Use the BLUF pattern — Bottom Line Up Front: outcome, confidence, the one thing you need.

Escalation scripts

  • Escalate early, narrowly, and with a recommendation. You’re not handing over the problem — you’re asking for one specific unlock.
  • Frame: “I need [decision/resource] by [date], or [consequence]. My recommendation is [option]. Here’s why.”
  • Escalating is a sign of control, not weakness — but only if you bring the recommended path with it.

The 5 sentences that defuse a steerco

Here’s the one decision I need from you today.
The outcome is still achievable — here’s exactly what has to be true.
I’d rather surface this now while we still have options.
We’ve already actioned [x]; this is the part only you can unblock.
If we do nothing, here’s the cost; if we act today, here’s the path.

The overspend

Forecast now exceeds budget by [amount] ([%]). [Cause]. I need a decision on [trade-off] by [date]; my recommendation is [option].

The defect

We found [issue] in [area]. Customer/operational impact is [impact]. It is contained by [mitigation]. Permanent fix lands [date].

The dependency miss

[Team/vendor] will not deliver [item] by [date], which blocks [our work]. I’ve asked for [unlock]; if not resolved by [date], the impact is [consequence].

The resourcing gap

We are [n] people short on [skill] for [phase]. Without it, [impact] by [date]. Options: [a], [b]. I recommend [option] and need approval by [date].

Opening a status update

  • Net-net: delivery is on track for [date], with one item I’m actively managing.
  • Bottom line up front — we’re green on cost and scope, amber on schedule, and here’s why.
  • Since we last met, the headline is [headline]; the rest is detail.
  • No surprises this period — steady progress and one decision I’ll need from you.
  • We hit [milestone] this week; the next gate is [milestone] on [date].

Framing a risk

  • The risk to flag is [risk]; impact if unmanaged is [impact] by [date].
  • I’m watching [risk] closely — it’s amber, not red, because [mitigation] is in flight.
  • This is a “tell you now” rather than a “tell you later” — early visibility, contained.
  • The single thing that changes this risk’s trajectory is [action/decision].
  • Probability is [low/med/high], impact is [amount/duration] — so it warrants [attention level].
  • We’ve modelled the downside: worst case is [x], most likely is [y].

Asking for a decision

  • I need a decision on [topic] by [date] to hold the plan.
  • There are two viable options; I recommend [option] for [reason].
  • To keep [milestone], I need [resource/approval] confirmed this week.
  • Can I take silence as agreement to proceed with [option] by [date]?
  • This decision is yours to make; here’s the trade-off in one line.
  • If we defer this past [date], the cost of delay is [consequence].

Delivering bad news

  • I want to be straight with you: we will miss [milestone] by [duration].
  • The number moved the wrong way — here’s the cause and the recovery plan.
  • This is on me to manage; here’s exactly what I’m doing about it.
  • It’s contained, it’s understood, and here’s the date it’s resolved.
  • I’d rather lose face now than lose the outcome later.
  • Here’s the bad news, here’s the plan, here’s what I need from you.

Managing scope & change

  • That request is reasonable — here’s the cost in time and money.
  • We can do that, or hold the date; we can’t do both without [trade-off].
  • Let’s log it as a change so the decision is explicit, not implicit.
  • Scope is stable; the only changes are [n], both approved and costed.
  • I’d park that for phase 2 so we protect the go-live.

Reassuring without over-promising

  • I’m confident in the plan, and I’ll tell you the moment that changes.
  • We have contingency for exactly this scenario.
  • The team is on it; I’ll bring you the next checkpoint on [date].
  • I’m not worried yet — and you’ll know before I am.
  • Green doesn’t mean risk-free; it means under control.

Escalating

  • I’ve done everything within my authority; this part needs yours.
  • I need you to lean on [stakeholder] to unblock [item] by [date].
  • Escalating early so we keep options open, not because we’re stuck.
  • My ask is narrow and specific: [unlock].
  • Here’s the recommendation; I just need your nod to act.

Closing & next steps

  • To summarise: [decision], [owner], [date].
  • Actions are owned and dated; I’ll circulate within the hour.
  • Next checkpoint is [date]; nothing needed from you before then.
  • Thank you — that decision keeps us on track for [outcome].
  • I’ll flag immediately if anything material changes before [date].
